What Corporate Won’t Teach Franchise Owners About Running Profitable Studio Retail

If you own a fitness franchise, there’s a good chance corporate pitched retail as an “easy” additional revenue stream—but not something that should actually be a focus. Oh, the contradiction!

But once you’re actually running your studio, you realize quickly: retail isn’t passive—and it’s definitely not going to be successful if it's not paid attention to. And here’s the truth most franchise systems won’t say out loud: Retail doesn’t work without strategy.

After more than a decade working in wholesale apparel and merchandising directly with almost EVERY major fitness franchise - Club Pilates, Pure Barre, Barre 3, Hotworx, CycleBar, Yoga Six to name a few - I’ve seen the same pattern over and over again. Retail underperforms not because of lack of demand—but because owners were never taught how to run it like a business.

Let’s break down what’s missing.

1. You’re Given Product—Not a Strategy

Most franchise systems provide an approved vendor list, branded product options, and maybe a curated seasonal drop or suggested assortment. 

What they don’t provide is the strategy behind how to actually run retail profitably—how to plan, buy, price, and manage inventory in a way that consistently drives sales and protects margin.

So owners end up guessing. They order what looks good. What they personally like. What they think their clients might buy. That’s not a strategy—that’s risk.

In wholesale retail, assortments are built using:

  • Size curves
  • Sell-through data
  • Margin planning
  • Inventory turn targets

Without tracking certain metrics, it’s almost impossible to be successful in retail.

2. They Don't Teach You Retail Math

This is the biggest gap—and the most expensive one. Most studio owners don’t know anything about markups, margin, or inventory turn, so pricing becomes arbitrary. And when pricing is off, everything else breaks. Retail math isn’t optional—it’s the foundation.

    3. Merchandising Is Treated Like “Aesthetic,” Not Strategy

    Most franchises care about brand consistency—which often translates to clean fixtures, branded signage, and minimal displays. But good merchandising isn’t just about looking nice - it’s about selling.

    High-performing studio retail utilizes merchandising techniques that guide the customer journey, highlight priority products, and visually communicate how pieces work together—making it easier for clients to shop, style, and purchase.

      4. Inventory Planning Is Not Structured

      This is where most studios lose the most money. Common issues such as incorrect size breaks, poor balance of core vs. seasonal product, and no reordering plan—result in missed sales on top performers and excess inventory that doesn’t move. Retail becomes reactive instead of planned.

      And once sell-through slows, cash gets tied up, and confidence in retail drops. Without structure, it’s incredibly hard to scale.

       

      5. Retail Is Treated as “Extra”—Not a Revenue Driver

      This is the mindset shift that changes everything.

      When retail is treated as an afterthought, it doesn’t get time or attention, it’s not measured, and it’s not optimized. But when it’s treated like a real part of the business is when it starts to generate meaningful revenue.

        I’ve seen studios turn retail into a consistent, high-margin income stream—but only when they stop treating it as passive.
